These are not three stories about robotics. They are one machine seen from three sides: a manufacturing capability that has scaled, a competence stack that has not yet cleared its thresholds, and — between them — a demonstration economy that absorbs the difference.

## The gears

Call the machine the capacity–competence gap. Its parts:

**Capacity, scaled.** MIIT's forecast puts 2026 output above 100,000 units against 2025's 20,000 — 100,000/20,000 = 5×. AgiBot rolled its 15,000th robot off the line in June 2026. Unitree, the shipment leader, sold 5,632 humanoids across all of 2023–25 per its prospectus coverage; the industry's 2026 build forecast is 17.8× that cumulative figure. The factories are real, and so is the inventory question behind them: English trackers expect roughly 85,000 Chinese shipments against capacity above 100,000.

**Competence, walled.** Three walls, each with a number. **The buffer in between.** Capacity that cannot yet work does not sit idle; it performs. The demonstrations take three containers — the classroom, the record book, the arena — and each converts undeployable hardware into something the industry still prices: funding rounds, world records, procurement pilots. Each container is also, in the same motion, a parking lot.

## Instance one: the production line, and the classroom at its end

The working side of the ledger first. MIIT's forecast is public and named: annual humanoid production on track to top 100,000 units this year, per Gan Xiaobin, relayed by Gasgoo, on a base of about 20,000 units in 2025. AgiBot's 15,000th robot left the line in June 2026, announced with a six-day live factory demonstration reporting a 99% task success rate. Unitree's Shanghai IPO was approved; its prospectus shows humanoid revenue overtaking quadrupeds as the largest source, 5,632 humanoids delivered across 2023–25, about 5,500 of them in 2025 alone.

Then the other column. Unitree's own filing, as parsed in English coverage of the IPO, attributes roughly 74% of humanoid revenue to research and education customers — universities, labs, developers — and about 9% to other commercial use. The Chinese column's version of the same fact: over 70% of Unitree's humanoid income from the research-and-education market, industrial applications at 9%. The production ranking and the shipment ranking have already separated: UBTech ran third in production but fourth in shipments, which the column reads, on MIR DIBANK data, as inventory accumulating or deliveries slipping [relay]. ## Instance two: the record book, and the shift that stayed unfilled

AgiBot's A2 walked from Suzhou's Jinji Lake area to Shanghai: 106.286 km, about three days, across city roads, highways and bridges, certified by Guinness World Records as the longest journey walked by a humanoid robot. It followed a 24-hour continuous autonomous-walk livestream in August 2025 — no remote control, in 37°C air on ground the column put at 61°C — and it ran on production hardware from a company that had built 15,000 robots by the following June [livestream conditions relay]. The battery was hot-swappable in about 20 seconds without shutdown. Peers pushed the same envelope in other climates: Cloud Deep's DR02 with IP66 sealing and a −20°C to 55°C rating for outdoor patrol; Unitree's G1 running long-distance autonomous tests in extreme cold [relay].

The failing side is the same trip read as a shift. Roughly forty battery swaps over 106.3 km is about 2.7 km per charge. ## Instance three: the arena

The second World Humanoid Robot Games ran August 22–26, 2026 at Beijing's National Speed Skating Oval, the Ice Ribbon: 2,056 robots, 666 teams, 16 countries, 51 events, 1,301 matches — about 25.5 matches per event (1,301/51). The Chinese announcement put the robot count at four times the inaugural edition — implying roughly 514 robots in 2025 — with 157 domestic companies and 200 universities and research institutes registered, and national 8K broadcast [growth claim and registrations relay]. The 2025 first edition, by the account in both the Chinese column and the event's own record, was walking and basic-movement demonstrations. The 2026 program was tug-of-war, weightlifting, table tennis, long jump, a half marathon.

The events are measurements, and the measured deltas inside one year are large. Tug-of-war loads joint torque; weightlifting loads payload; table tennis loads millisecond reaction and balance; the recurring question — whether a fallen robot gets up — loads the impact-and-recovery chain end to end. In April, at the Beijing humanoid half marathon, Honor's fully autonomous "Lightning" finished in 50 minutes 26 seconds, under the human world record of 57:20, with a second Honor robot also under it; the 2025 inaugural winner, Tiangong, had needed about 2:40 — 160 minutes to 50.4, a 3.2× year-over-year change.

The other column of the arena is its conversion rate. The Chinese coverage carried the skeptic's line in its own text: medals-then-orders is the operating premise, and how many medals become orders is unobserved [relay]. The Guardian's post-games read from outside reached the same boundary — "hilarity, unease and relief," and a headline placing China short of the finish line in the humanoid race. A tug-of-war rope is a known object on a known floor; the arena measures what it measures.

## The ladder beneath

Above the three containers sits the money, and it has repriced. Embodied-AI funding in the first half of 2026: 93.5 billion yuan across 322 deals in English tallies of the same half-year, five times the year-earlier level; the later Chinese column counts 104.1 billion — both relayed, and the gap between them is counting scope, not contradiction. Inside the column's tally, over half the money went to "brain" companies — vision-language-action models, world models, data infrastructure — under 20% to body makers, and 20% to data collection and infrastructure alone [relay]. Capital stopped paying for walking and jumping and started paying for perceiving and deciding.

Below the containers sits the data wall and the policy clock. ## What outsiders usually get wrong

Three corrections, all load-bearing. First: "China has 100,000 humanoids on the job in 2026" — the number is a production forecast, not a deployment count; English trackers already separate about 85,000 expected shipments from capacity above 100,000, and the top vendor's filing sends roughly three-quarters of its humanoid revenue to universities and labs. Production lines are not work posts, and the distance between the two ledgers is itself the story of the year. Second: "the Guinness walk means outdoor work is solved" — the certificate covers distance walked by a humanoid; the same trip ran on about forty battery swaps with human takeover on high-risk segments, and one 8-hour post requires at least three swaps plus the logistics behind them. Locomotion and task competence are different stacks — the Chinese column's own distinction, and the same one English engineering analyses draw at the 1–2-hour runtime wall.
